The die roll is added to each individual character’s Surprise Modifier to yield the result for each character.

Add of a "Roll Surprise" button in combat tab
When clicked, the GM select the situation based on the table provided here Archon, LeRatierBretonnien
Then the GM can select a modifier for both parties
Then a roll is done for each player + monster, with the GM modifier and their personal Surprise modifier
The result is displayed in the chat
The result is applied to each PC/NPC, with an icon displayed on their token and in the combat tracker.
We all agree this makes sense.
I'd like to note that there still probably needs to be a Surprise Modifier on the character sheet if that wasn't clear.

Surprised characters don’t get to act in the first round.
They should be shown to the GM with a marker
During Initiative countdown they should be skipped, automatically if possible.
The flag on surprise comes off at the start of their next initiative.
