in convicts hope I had a yaml cfg file on a usb stick, so switching out a broken RPi would be trivial - all the podium specific choices were on the usb, and then each RPi had the same code base on its SD card (I actually assumed those would break first)
I'm now thinking that the "startup script" for each rpi can contain much of this info - but its not done yet, so anything's possible.
