With zero manual tasks if possible.

I think the basic info (app icon, etc) can be extracted from the Zim file itself

How about creating a creation 'guide' i.e. software tool(s) that perform the extraction from the ZIM file, etc. and then present the creator/user with what it has found/discovered so they can then tailor the process if they so choose. It could also be configured to auto-create which might be particularly useful for creating updates for content that's known to be good quality.
