I don't know where you got this idea about pressing the # key.
1. Select a working copy item or repository item.
2. Alt-click the 'Diff' toolbar icon (or type cmd-L).
3. In the log sheet that opens highlight one revision.
4. Click the radio button of a second revision (small round buttons in leftmost column) to mark it.
5. Click 'Compare Selected to: Marked' button, at bottom of sheet, (or type cmd-M).
I think this should work correctly.

In Mac, you can use the cmd key to select several items. I tried alt-click the
Diff icon. It did not do anything. I also tried cmd-L. Nothing happened. No
new window came up.

It does not make sense to be able to select multiple items in this context.
Does it make the alert sound when you do these things?
If yes, then you are looking at a repository window. Not a working copy window.
You can't diff arbitrary revisions of the repository directly from the main
repository log.
Try selecting a file in the repository browser (at the bottom of the window),
or a log entry's path in the list (below the selected revision's message &
above the repository browser iff the Advanced display [gear] button is
pressed.) Then try the diff.
While I appreciate that English may not be your first language, it would help
others to help you if (in future) you provided complete steps/more details of
your problem.

It works now. My fault. Can we do sth to improve it. For example, disable
diff when it is not in file window. Also we can use cmd key to select
different revisions instead of popping up a new window.
