Fun in software engineering is when Project Teams have a collaborative culture. My favorite projects inside a company have been when the division is not accountable for Profit and Loss P&L, just responsible for building something to change the world. Education can create a lot of those creative elements, you learn freely, only accountability is to points/grade.

If I were given ultimate freedom, I would probably code an AI image generator because of how much use they may have for creating art.

I really want to learn, so that is my motivation to code, but the only limitation to coding whatever I want is simply that there is simply not enough time or resources to code that.

To measure success in a team, I think it'd be best if we measured the contribution that everyone has in the form of the number of commits. To make this a more standardized process, I would lay out what is needed in a commit and how often you should be committing.

I would probably maintain motivation by giving incentives for people to do work. People would be rewarded for each piece of work that they put in by giving some reward, may it be monetary or whatnot.
